COME STIMOLARE LE PERSONE A PRODURRE RISULTATI

Nell’ultimo Post ho affrontato il problema degli incentivi evidenziando quanto funzionino male. Vanno rimpiazzati  introducendo un sistema di valori. Vediamo come.
Per prima cosa va definito il profilo di ciascun collaboratore cercando di capire quali siano le attese nei suoi confronti, le sue competenze attuali, quelle potenziali e la sua propensione a farle valere, ovvero la leadership.
Ad ogni profilo si abbinano aspettative, competenze effettive, potenziali e leadership per ogni ruolo. Volendo essere un po’ più sofisticati ci si può spingere fino a mettere a fuoco la leadership personale e la leadership di gruppo. Il tutto in forma di istogrammi.
Si carica questo sistema di aspettative, competenze, effettive e potenziali, su una piattaforma informatica e si organizza un monitoraggio comparato tra valori effettivi, potenziali e leadership. Lo si fa ogni trimestre, meglio se ogni semestre.
Ad ogni capo area o capo funzione si affida il monitoraggio del profilo di ciascun collaboratore che conta. Il criterio di valutazione è a punti. Ad esempio da 1 a 10. Oppure da 0 per cento a 100 per cento. Si possono anche affidare queste valutazioni a diversi capi.
Ad ogni fine trimestre  o semestre si riportano  i valori comparati tra aspetttaive e valori effettivi, valori potenziali  e leadership espressa.  Si attribuisce un punteggio  tra quelli indicati sopra. Ad ogni valore si potrebbe attribuire un punteggio in più o in meno rispetto alle rilevazioni precedenti.
Nel tempo sarà  possibile capire se ogni collaboratore abbia migliorato o meno le proprie prestazioni rispetto alla rilevazione precedente, se abbia evidenziato potenzialità non evidenziate in precedenza e se abbia messo in risalto o meno una leadership personale o di gruppo.
Non è ancora detto che così procedendo si ottengano i risultati sperati. Ma almeno si è attribuito un valore significativo ai comparamenti di ciascun collaboratore. Vediamo alcune implicazioni.
La prima, ognuno sa di essere osservato nelle proprie performance  che le valutazioni sono trasparenti. Inoltre riflettono i comportamenti dei singoli.
La seconda, ad ogni trimestre o semestre si ha la visione di quali collaboratori abbiano migliorato le proprie performance e quali no.
La terza, ogni collaboratore sa che cosa ci si aspetta da lui. Di conseguenza sa bene come dovrebbe comportarsi in seguito. E’ il gioco la valorizzazione del suo percorso professionale. E i relativi premi e avanzamenti.
La quarta, induce gli stessi superiori ad essere obiettivi, quindi professionali. Essi sanno che la presentazione dei giudizi ai collaboratori può essere messa in discussione. E' in gioco il rapporto professionale di reciprocità azienda-collaboratore.
La quinta, il giudizio sulle performance di ciascun collaboratore è personalizzato. Quindi unico, come unico è ogni collaboratore.
La sesta, favorisce lo sviluppo della meritocrazia.
La settima, ogni capo sa su chi può contare per il futuro e in che direzione .
